East Coast Saunas
Operations, Automation
& Digital Sovereignty

The website is the front door. This document is everything behind it — the internal tools that speed up how a quote gets built, the systems that finally organize scattered records into one place, and the ongoing relationship that keeps the whole thing sharp as the business grows.

The theme running through all of it is digital sovereignty: every tool built to the exact specification this business actually needs, owned outright, and shaped over time instead of rented from a platform that was never built for a custom sauna company in the first place.

Where This Picks Up

The Website Is the Foundation. This Is What Gets Built On It.

The Website & Digital Foundation Report answered one question: how does East Coast Saunas get found, and get the lead. This document answers the next one: once that lead has raised their hand, what happens between the first phone call and a finished, invoiced job — and what should be true about the business a year from now that isn’t true today.

Right now, leads are already coming in. The real bottleneck isn’t demand — it’s fulfillment. Site surveys, quoting, design communication, and the back-office systems running underneath all of it are still manual, slow, and split across tools that were never designed to talk to each other. Fixing that is what makes the current lead volume actually scalable, instead of something that quietly breaks the moment volume goes up.

The Three Projects, In Order

One — the Website (covered fully in the companion report) is the digital headquarters and comes first, always. Two — the AI Design & Quote Acceleration Tool speeds up the exact moment a site survey turns into a quote. Three — the Custom CRM replaces three disconnected systems with one that’s actually built around how East Coast Saunas runs. A fractional CTO/CMO retainer and a social content system tie all three together over time.

Two Kinds of Pricing in This Document

Some of what follows uses our standard published rate card — the same rates every Proscris client sees, for services like ongoing retainers, ad management, SEO, and additional website pages. The rest — the AI Design Tool and the Custom CRM — are bespoke engineering builds scoped specifically to East Coast Saunas, priced individually because nothing like them exists on a standard menu. Both are marked clearly as they come up.

Project One — Already Underway, Never Finished

Built Once. Sculpted Forever.

The migration covered in the companion report gets the foundation live — the platform, the SEO structure, the core pages. But a website that actually compounds isn’t a project with an end date. It’s a living asset that keeps getting new pages, new content, and better-engineered experiences as the business learns what actually converts.

How New Pages Get Priced and Why

New pages come in two rates, matching our standard published rate card. A fully conversion-optimized landing page — built for a specific keyword cluster or service, with the CRO discipline described below — is $500 per page. A resource or blog-style article — the kind that populates the Resource Section below — is $250 per page. Both are priced individually so the site can keep expanding exactly as fast as new opportunities appear, without every addition needing its own negotiation.

  • More pages, more entry points. Every well-built page is a door Google can send a searcher through. A ten-page site has ten doors; a fifty-page site has fifty.
  • Traffic compounds, it doesn’t plateau. Pages published today keep earning search visibility months and years later — unlike an ad, which stops the day spending stops.
  • Every page is CRO-engineered, not just written. Conversion rate optimization means every page is built to answer the visitor’s actual questions, remove friction, and guide them toward a specific next step — not just look good.
  • Page TypeBest ForRate
Conversion Landing PageA specific keyword cluster, service, or offer — fully CRO-engineered$500
Resource / Blog ArticleEducational content for the Resource Section — SEO-targeted, doubles as team training$250
Why This Improves Ad ROI Too

Every dollar spent on Meta or Google ads sends a visitor to a landing page. If that page is well-engineered — fast, clear, built around removing objections — a higher percentage of the same ad spend turns into an actual lead. That means the same advertising budget produces more conversions without spending a dollar more, purely because the destination got better. Optimizing every part of the customer journey is the single highest-leverage lever available once traffic is already arriving.

The Resource Section — One Piece of Content, Doing Three Jobs

Every site survey covers the same handful of topics with every client — wood species, ventilation requirements, electrical needs, delivery logistics. Right now that knowledge lives in Nick’s head and gets re-explained on every call. The plan is to turn that into a dedicated Resource section of the website: a public library of exactly those explanations, priced at the $250 article rate above.

    SEO Content

Each resource page targets real search questions people ask before hiring a sauna builder — feeding the keyword strategy in the companion report with content that would otherwise never get written.

    Team Training

The same resources double as internal training material. Every salesperson should be as fluent in these topics as the client is expected to be after reading them — one document, two audiences.

    Trust at First Touch

A prospect who reads a genuinely useful resource page before ever speaking to anyone arrives on the sales call already informed, already trusting, and already further along.

    Create Once, Publish Everywhere

Every resource page, once written, feeds the website, gets clipped into social content, trains new hires, and answers the same client question forever without anyone having to explain it live again. That’s the entire logic behind building the resource section as its own priority — one unit of effort, working in every direction at once.

Before Project Two — What’s Actually Happening On Site Today

Leads Are Flowing. Fulfillment Is the Bottleneck.

The business is already generating leads. The priority right now isn’t more leads — it’s making sure every one of them can be fulfilled quickly and consistently before layering on more volume. That starts with what actually happens during a site survey.

    Today

    Divided attention, slower turnaround

    • During a site survey, attention splits between talking to the client and manually taking measurements and notes.
    • Measurements and specs get written down by hand, then re-typed or re-referenced back at the office.
    • Turning a site survey into a finished quote and visual takes real time — and the sooner a quote lands, the more top-of-mind the business stays with a prospect who’s comparing options.
    Proposed

Record everything, focus on the human moment

    • Meta smart glasses become a mandatory part of every site survey — recording the walkthrough hands-free while the technician stays fully present with the client.
    • Every measurement and detail is captured on video and can be scrubbed through afterward in minutes back at the office, instead of relying on handwritten notes.
    • The client sees full attention and a genuine conversation — the kind where they’re asking good questions too, because that’s what a well-run survey actually looks and feels like.

Why the Human Interaction Still Matters Most

Recording the site survey isn’t about replacing the conversation — it’s about protecting it. A technician who isn’t splitting focus between a clipboard and a client can ask better questions, communicate the build timeline and next steps more clearly, and read the room. The glasses handle the data. The person handles the relationship.

    Project Two — $2,500

From a Marked-Up Photo to a Rendered Quote.

Once the site survey is on video with clean measurements, the next bottleneck is turning that into something a client can actually see — a visual of what their specific space becomes as a finished sauna. This tool closes that gap.

    1
    Photograph the Unfinished Space
A straightforward photo of the raw room, taken during or right after the site survey, with measurements already pulled from the recorded walkthrough.
    2
    Draw Directly Over the Photo
Using a finger or a pen on a tablet, mark up where the bench sits, where the heater goes, the ceiling line — the same rough sketch a technician would already draw by hand, just digitized.
    3
Specify the Build — Wood, Lighting, Layout
Select the species of wood, the lighting style, and other build specifics. The tool is trained on what each combination actually looks like in a finished East Coast Saunas build.
    4
    Generate the Rendering
The marked-up photo and the selected specs are used to generate a realistic AI rendering of the finished space — the client’s own room, built out, in the exact materials being discussed.

The One Rule That Never Changes: Admin Touches It, the Client Never Does

This is an internal tool used by staff to accelerate the design and quoting process. The AI never interacts with the customer directly, and the customer never sees a raw AI output. The finished rendering is reviewed, refined, and delivered by a human, in the same way a technician would hand over a hand-drawn concept today — just faster and more compelling. That distinction matters: nobody has to blindly trust an AI output, because a person is always the one touching it before the client ever sees it.

    Why Speed to Quote Matters

The sooner a compelling quote lands after a site survey, the more top-of-mind the business stays while a prospect is still comparing options. This tool compresses days of back-and-forth design communication into a single follow-up.

    What’s Actually Being Built

An AI stack trained on East Coast Saunas’ own build photos and specifications, with custom prompts and workflow automation layered on top — not a generic image generator, a tool tailored to exactly how this business builds saunas.

Before / After ExampleInsert a sample marked-up photo alongside its generated rendering once the first version is built
    Project Three — $10,000

One System, Built Around How This Business Actually Runs.

Right now, the operational picture of East Coast Saunas is split across three separate tools that were never designed to talk to each other: Pipedrive for the pipeline, EOS for the operating rhythm, and QuickBooks for the books. Each one works fine on its own. None of them tell the full story together.

    Pipedrive

Handles the sales pipeline, but sits disconnected from what actually gets invoiced or delivered.

    EOS

Structures the operating rhythm of the business, but isn’t built to hold job-level or financial detail.

    QuickBooks

The financial record of truth, but disconnected from the sales activity that actually generated it.

The Plan: One Custom CRM, Reskinned From a Proven Foundation

Rather than building from a blank page, this CRM starts from a mature system already built and proven on a similar business — then gets reskinned and reshaped specifically around East Coast Saunas’ invoices, sales orders, and job pipeline. That’s what makes a $10,000 custom build realistic instead of a multi-month, from-scratch engineering project.

Why the Price Splits Into Two Halves

$5,000 Software — The Reskinned CRM Build
$5,000 Labor — Understanding the Actual Business

The software half is the build itself. The labor half is what makes it actually fit: going through the real books and records, creating a local copy of the existing data to work from, and doing the work of a data analyst to understand what’s actually being looked at before it gets structured into a system. That’s not a technical exercise — it’s understanding the real business first, then building the software to match it, not the other way around.

  • Sales orders and invoices unified — one place to see a job from first contact to final invoice.
  • Pipeline visibility that connects to revenue — no more checking three tools to understand the state of the business.
  • Built around real records — structured from an actual analysis of existing books, not a generic CRM template.
  • Owned outright — the same digital sovereignty principle running through the website: no rented platform standing between the business and its own data.
  • How Social Content Actually Gets Billed

The Retainer Runs It. You Pay for What Gets Made.

Social media has two genuinely different costs, and keeping them separate is what makes this scale cleanly instead of turning into an open-ended line item. One is the ongoing work of running the channel. The other is the raw production of content itself.

    Included in the Retainer

    Strategy, Management, Design Direction, Scheduling

    • Content calendar planning — deciding what gets posted, when, and why.
    • Creative direction and brand consistency across every post.
    • Scheduling and publishing everything already produced.
    • Ongoing responsibility for the health and consistency of the channel.
This is the part that never runs out — the retainer covers as much scheduling and management as needed, regardless of how much content is on hand.
    Purchased Separately, as a Pack

    The Actual Content Itself

    • Every individual post — graphic, caption, edited video clip — is production, not management.
    • Content is ordered as a pack of a chosen size, produced, and then scheduled under the retainer.
    • These are our standard published Facebook & Instagram content packs — the same rates every client sees.
You decide how much content you want made. The retainer handles everything after that.

    Content Packs

    PackPosts IncludedPrice
    Starter Pack8 posts$250
    Growth Pack16 posts$500
    Scale Pack32 posts$1,000

Order As Many as You Want, Whenever You Want

There’s no cap and no obligation to a set monthly volume. Order a pack when there’s enough fresh build footage to work with, or when a campaign calls for a push — the cost per post is the same flat rate at every pack size, so a pack simply matches production to how much content you want on hand at once, not a discount for buying more. Every pack produced gets scheduled and managed under the standing retainer at no extra cost — the retainer is what turns a pile of finished content into a consistently running channel.

    Ongoing Strategic & Technical Leadership

One Partner, Overseeing Every System This Document Describes.

Building the AI design tool and the CRM gets real systems in place. The retainer is what keeps them working, evolving, and actually adopted — plus the ongoing marketing and content leadership that runs the brand day to day. These are our standard published fractional leadership tiers, the same three offered to every Proscris client.

    Tier 1
    The CTO Foundation
    $1,000/mo

Setup of digital assets and systems at a lower time commitment level.

    • Active fractional leadership
    • Systemization and automation oversight — the AI design tool and CRM, once built
    • Website evolution planning — which new pages, in what order
    • 1 meeting per month
Right for keeping the systems healthy while volume is still growing.
    Tier 3
    The COO Integration
    $5,000/mo

Intensive daily involvement in day-to-day operations and high-tier operational responsibilities.

    • Everything in Tiers 1 and 2
    • Close, hands-on involvement in day-to-day operations
    • CRM administration and workflow refinement as the business changes
    • Full workflow and staff coaching on every tool as it’s built or updated
    • 4 meetings per month
Right once the systems are proven and it’s time to fully embed.

Start Lower, Move Up as It Proves Itself

There’s no requirement to start at the top. The CTO Foundation is a reasonable place to begin while the AI design tool and CRM are still being built and adopted. Once the social content system and the new tools are actually in daily use, The CMO Engine is where most of the ongoing value compounds — a single point of accountability across the website, the tools, and the brand.

    Sequencing Note

The website (companion report, $5,000) comes first, always — it’s the foundation everything else depends on. Projects Two and Three can then run in either order or in parallel depending on which bottleneck is felt first: slower quoting favors the design tool going first, disorganized records favor the CRM going first. The retainer can begin at Tier 1 from day one, or wait until the first tool is live — whichever makes more sense for cash flow.

How This All Fits Together, In Order

The Website First. Everything Else Compounds on Top of It.

    1
Website Migration & Foundation (Companion Report)
The digital HQ goes live on an owned platform, SEO-structured from day one. Nothing else in this document depends on anything except this being done first.
    2
Mandatory Site Survey Workflow — Meta Glasses
A process change, not a build. Adopted immediately, at no direct cost, and feeds better data into everything that follows.
    3
Project Two — AI Design & Quote Tool
Built on top of the now-recorded site surveys. Speeds up quote turnaround immediately upon launch.
    4
    Project Three — Custom CRM
Begins with the book review and data analysis, then the reskinned build. Can run in parallel with Project Two once both are scoped.
    5
Retainer Begins, Website Continues to Grow
New pages get added at $100 each as new keyword and resource opportunities appear. The resource section builds out over time. The retainer keeps every system — the tools, the content, the brand — moving together instead of drifting apart.

The Point of All of It

None of these three projects are separate bets. They’re one system: a website that keeps generating and qualifying interest, a tool that turns that interest into a quote faster than anyone else in the category can manage, and a CRM that makes sure nothing generated by either one ever gets lost or duplicated. Digital sovereignty isn’t a slogan here — it’s the specific, practical outcome of owning every layer of that system outright.

The Website Was the Front Door. This Is the Rest of the House.

    Own the Tools.
    Own the Data.
    Own the Growth.

    Immediate Action Sequence
    1. Confirm the Website Foundation Is Live

Everything below depends on this being complete first — see the companion Website & Digital Foundation Report.

    2. Adopt the Meta Glasses Site Survey Workflow

No cost, no build required — just a decision to make it standard practice starting with the next site visit.

    3. Approve Project Two or Three — Whichever Hurts More

Slower quoting than you’d like? Start with the AI design tool. Records feel scattered? Start with the CRM. Either is a reasonable place to begin.

    4. Choose a Retainer Tier

Foundation to start light, or Growth if the social content system in Section 07 should start running right away.

    5. Order the First Content Batch

Once there’s fresh build footage, order a batch — Starter, Growth, or Scale — and the retainer takes it from there.

What Digital Sovereignty Actually Means Here
    • Every tool built to this business’s exact specification
    • Records and data owned outright, not rented from a platform
    • The website compounding in value with every new page
    • Quotes generated faster than anyone else in the category
    • One partner accountable across every system, not five vendors
